In 1973, two researchers named William Chase and Herbert Simon sat chess masters and beginners in front of a board, showed them a real game position for a few seconds, and asked them to rebuild it from memory.
The masters placed around 16 pieces correctly. The beginners managed about 4. No surprise — masters have better memory, right?
Then came the twist. The researchers scattered the pieces randomly — positions that could never happen in a real game. The masters' advantage collapsed almost entirely. Suddenly they were nearly as ordinary as everyone else.
Sit with that for a second, because it changes everything about how you should think about "experts."
Expertise is a library, not a bigger brain
The masters never had superior memory. They had a library of patterns — thousands of them, built from years of games. A real position matched their patterns, so they saw "a Sicilian defence with a weak kingside", not 16 separate pieces. Random pieces matched nothing, so their library was useless.
Cognitive scientists call these patterns chunks. And the research is humbling about how few we can juggle: Nelson Cowan's landmark review put working memory at roughly four chunks — for masters and beginners alike. The expert's edge is never capacity. It is that each of their four chunks is enormous.
My favourite proof: in a famous 1980 experiment by Ericsson and Chase, an ordinary student — a keen runner — trained himself to memorise 79 random digits in a row by hearing them as running times. "3492" became a near-record mile pace. Then the researchers switched digits to letters, and his superpower vanished instantly — back to normal like the rest of us. The skill was never "memory." It was a domain-specific pattern library.
The 10,000-hour rule quietly failed
Here is the part nobody posts on LinkedIn. The famous "10,000 hours of practice makes you an expert" rule came from a 1993 study of violinists. In 2019, researchers Brooke Macnamara and Megha Maitra re-ran that exact study — and the headline claim did not hold up: the best violinists had not practised more than the merely good ones.
An earlier meta-analysis by Macnamara's team across 88 studies found practice hours explained about 26% of performance differences in games, 21% in music, 18% in sport — and in professional work, less than 1%.
Read that again: in jobs like yours and mine,
hours served explains almost nothing.
So when someone implies you cannot do technical work because you haven't spent twenty years in it — the evidence for that belief is far weaker than everyone assumes. What separates people in professional work is not accumulated hours. It is whether they carry the right patterns into the situation.
A framework is a borrowed library
Now connect the dots. If expertise is a pattern library, then a framework is a borrowed library — someone else's chunks, written down, handed to you.
When I assess a new supplier, I am not pretending to be a veteran auditor. I am carrying a compressed version of the patterns veterans use: capability, certifications, capacity, risk. Four chunks. Small enough for anyone's working memory. Big enough to cover the territory.
And this is where AI changes the game completely. A framework tells you what to think about; AI does the heavy lifting inside each chunk — the calculating, drafting, formatting, translating. The framework is the chess pattern. AI moves the pieces. You stay in charge of judgment: which pattern applies, and whether the answer smells right.
That combination — borrowed patterns plus a tireless assistant — is how a BD guy ends up producing costing analyses, technical documents, and supply-chain plans without an engineering degree. Not magic. Not talent. A library and an engine.
The trick that makes it stick
One more finding, and it is the strongest number in this entire article. Psychologists Peter Gollwitzer and Paschal Sheeran analysed 94 studies on a technique called implementation intentions — deciding in advance, "if situation X happens, then I will do Y." Effect on follow-through: d = 0.65 — a large effect, and one of the most reliable in behavioural science.
In factory-office language: don't resolve to "use AI more." Decide "when an RFQ lands in my inbox, I run the costing prompt before I open Excel." Attach the new tool to a trigger that already happens every week. That single sentence of planning roughly doubles the odds the habit survives.
The bottom line
The chess masters were never smarter. The violinists' hours never explained their ranking. The runner's 79 digits vanished with the alphabet. Everywhere researchers look, "expertise" keeps turning out to be the same thing: patterns, held in a library, applied at the right moment.
Libraries can be borrowed. Engines can be rented for the price of a kopi. The only part that was ever truly yours is the judgment — and you have been building that in your office for years, whatever your job title says.
